Deep Democracy at Work - What happens when every voice is allowed to speak

One of the most powerful pieces of work we did during the Japan retreat was Deep Democracy — a way of working that invites all voices, perspectives, emotions, and roles into the room, especially the ones we usually avoid.

We began with family systems.Participants stepped into the roles of parent and child, moving through different perspectives and inhabiting each one fully. In doing so, the “elephant in the room” often surfaced — the unsaid feelings, loyalties, resentments, and longings that quietly shape how we see the world.

As children, our parents are our world.And the narratives we form early often continue to govern our relationships, decisions, and sense of self — long after childhood ends.In one moment of the work, a mother who had been pining for her son — who left home over a decade ago and never returned — encountered something beyond the story she had been attached to.

By allowing what had never been spoken to be processed in the space, new possibilities for movement and reconciliation emerged. We then brought the same work into the workplace.Participants explored the roles of leader, team member, and solo contributor, surfacing the marginalised voices and suppressed emotions that often remain hidden in organisations. When these voices stay unspoken, ownership disappears, power dynamics harden, and people show up only partially — doing the work, but not fully in it.

By working directly with rank and power, each role was able to reclaim responsibility, voice, and agency — creating the conditions for more honest contribution and healthier collaboration.
